Diagnose · Business Performance Engineering
Find where your business is losing performance.
Before another tool, hire or redesign, we map what is happening, show the evidence and identify the smallest useful fix.
When the business feels busy but not in control
Performance can leak in the spaces between people, process and systems. Enquiries wait in an inbox. Three people copy the same information. Decisions arrive after the useful moment has passed. Reports explain last month instead of helping with today.
The X-Ray turns that feeling into a bounded investigation.
Where leakage becomes visible
Moment: A form arrives. Failure: It sits in a shared inbox. Consequence: A paid opportunity leaves without a second response.
Moment: A customer writes after closing. Failure: Nobody replies until morning. Consequence: A competitor may answer first.
Moment: An offer is sent. Failure: No one owns follow-up. Consequence: Interest cools without a measurable reason.
Moment: A manager checks and copies the same record. Failure: No source of truth exists. Consequence: Capacity is spent on avoidable labour.
Moment: Sales passes work to operations. Failure: Context disappears. Consequence: The customer repeats themselves and the case starts again.
Moment: A backlog grows. Failure: Management sees it weeks later. Consequence: The cost has already reached labour, service and trust.
What we examine
Where enquiries enter, wait, convert, disappear or need recovery.
Who owns the next action, what gets repeated and where work stalls.
Steps, exceptions, approvals, rework and decision latency.
Sources of truth, integrations, data quality and reporting delay.
Whether leaders can see what is happening early enough to act.
How the X-Ray works
Question
We define the business question, period, boundaries and decision the X-Ray must support.
Evidence
We combine records, observation, samples and operator accounts — and show which claim each supports.
Root cause
We separate symptom → mechanism → missing condition → root cause.
Priority
We use impact, confidence, fixability, cost to fix and time to value — not invented certainty.
What a finding looks like
Observed: Three people manually transfer the same enquiry information.
Root cause: No canonical ownership or shared state.
Estimated impact: 14–18 staff hours per week, confidence MEDIUM.
Recommended intervention: Define ownership and source of truth first. Automate the transfer second.
What you receive
- Scope and business question
- Evidence register and current-state flow
- Ranked findings with root cause, impact range and confidence
- Recommended sequence and what not to change yet
- Measurement plan and open questions
The diagnostic output
Observation → evidence → leakage or bottleneck → estimated impact → intervention → priority. Where the evidence allows, we express the consequence in £ per month, £ per year, hours per week, lost opportunities or response delay. Otherwise we mark it NEEDS_MEASUREMENT.
Price in the context of the problem
We do not manufacture a payback period. The X-Ray makes the consequence measurable first; only then can an intervention be compared with the cost of leaving the leak open.
Illustrative finding format
BEFORE: 38% of enquiries arrive after 5pm; median response is NEEDS_MEASUREMENT.
LOSS: Qualified opportunities may leave before the team replies.
ROOT CAUSE: No owned after-hours acknowledgement or next-action queue.
INTERVENTION: Bounded acknowledgement, qualification and operator routing.
AFTER: NEEDS_MEASUREMENT — validate against the agreed baseline.
MEASURED IMPACT: Response time, qualified opportunities recovered and false-action rate.
What we will not claim
We do not diagnose people, assign blame, make HR or employment-law conclusions, or promise exact revenue recovery without evidence. When the evidence is incomplete, we say HYPOTHESIS, NEEDS VALIDATION or UNCERTAIN.
Where the findings can lead
Revenue Performance Systems improve capture, response, qualification, conversion, follow-up and recovery. Operational Performance Systems improve ownership, handoffs, bottlenecks and visibility. Sometimes the right recommendation is a process change before any software.
FAQ
What does the Business X-Ray examine?
Revenue flow, ownership, handoffs, processes, systems, information and management visibility — within the scope we agree.
Do you guarantee recovered revenue?
No. We provide evidence, ranges, confidence and a prioritised fix plan. Outcomes depend on the business, market and implementation.
Is this HR or legal advice?
No. We can examine role clarity, ownership, capacity and handoffs. We do not make employment-law or HR conclusions.
What happens after the diagnosis?
You receive the findings and can implement them internally or ask us to engineer a scoped revenue, operational or systems fix.
